Your Competition Just Added 2,000 Agents in One Month. Here Is Your Counter.

2026-10-08 8 min read By Coach Randy Byrd

Let me start with the number that should make every team leader in the country stop scrolling: 2,000 agents. That is how many agents HomeSmart added in a single announcement this September, when it merged with NorthGroup Real Estate and picked up nearly 2,000 agents across more than a dozen offices in the Carolinas, Georgia, and Florida, pushing its nationwide count past 27,000. HomeSmart called the move an important part of its continued growth.

Now read that the way I coach. That is not recruiting. That is aggregation. And it did not happen in a vacuum. The same month, ERA pulled in Collier & Associates, a 260-agent independent brokerage in Arkansas, and the owner said joining ERA was "the clear choice." The Harris Team Denver, a top-five producing partnership in the Denver metro with nearly $50 million in sales volume over the past year, left the brokerage it had called home for 28 years and joined Compass. Both moves ran in the same Brokerage Beat roundup. Days later, Compass added 85 more agents when Paragon Realtors came under its banner in North Texas. That one made the October roundup.

Add those up and the message is unmistakable. Agents are not moving one at a time anymore. They are moving in units, and the units are following leaders and platforms, not logos. If you are still running your real estate recruiting one coffee meeting at a time, you are playing a different game than the people winning this year.

Stop counting agents. Start counting units.

Here is the shift nobody writes a headline about. The 2,000-agent merger did not start with 2,000 separate pitches. It started with one conversation between two owners. The 260-agent Arkansas grab started with one owner deciding the "clear choice" was a bigger platform. The $50M Denver team moved because two leaders, Brian and Jamie Harris, decided 28 years of loyalty to one logo was worth less than the platform their team would build on next.

That is the unit of movement in 2026: the leader. When you want to grow your real estate team, you do not recruit the individual agent, you recruit the leader who brings the whole operation. One leader conversation that lands is worth a year of one-at-a-time signings, and it is the only real estate recruiting math that compounds.

The 28-year loyalty test

Let me sit on the Harris Team story for a minute, because it is the one that scares brokers and teaches agents. Twenty-eight years at Kentwood Real Estate. A top-five producing partnership in the Denver metro. Nearly $50 million in volume in the past year. And one day, the answer to "where do we build next?" changed.

That is not disloyalty. That is the 2026 agent's operating system. Loyalty to a logo is dead. Loyalty to a leader and a growth path is everything. The Harrises did not leave Kentwood because Kentwood is bad. They left because the future they wanted for their team was more visible somewhere else. Every producing agent in your market is running the same calculation, whether they admit it or not: does this platform make my future more certain, or does it just take a cut of my present?

The "clear choice" test

When the owner of a 260-agent independent says joining ERA was "the clear choice," they are not talking about a split. They are talking about the whole package: brand, tools, support, and a network that makes their agents better. That phrase, "the clear choice," is the exact sentence every agent you want to attract is waiting to hear from you.

So ask yourself the uncomfortable question. If the best producing team in your market sat down today and asked "why would we move to your team?", what is your clear-choice answer? If you cannot say it in one sentence without mentioning your commission split, you do not have a recruiting problem. You have an offer problem. And the market is full of owners who just fixed theirs.

The playbook: make your team the unit they move toward

Here is how I coach leaders to turn this news into action. Copy the plays, not the scale.

1. Build the platform answer before you need it. The HomeSmart merger worked because the platform was already built and the merger made it bigger. Your team needs the same clarity: what does an agent get here that they cannot get anywhere else in your market? Write it down. If you cannot write three sentences, you are not ready to recruit a unit. You are ready to recruit a favor.

2. Recruit the leader, not the list. Every big move this month started with one leader conversation. Your best real estate recruiting conversation is not with the agent who answers the phone. It is with the team leader who is quietly wondering whether their current platform is their future. One leader moving to you is worth a year of one-at-a-time signings.

3. Give the group a picture of itself. The Harrises could picture their team inside Compass before they signed. Show a prospective team what their Monday looks like on your team: the coaching cadence, the accountability, the mastermind, the growth path. Teams move toward a picture they can see themselves in.

4. Answer the "clear choice" question out loud. Put your growth path in writing. Publish your coaching schedule. Show your retention numbers. When an owner says a platform was "the clear choice," they made that call because the evidence was visible. Make your evidence impossible to miss.

5. Make the move easy to imagine. Every unit that moved this month had a clean transition story. Remove the friction: what happens to their database, their listings, their brand, their first 90 days? The leader who answers those questions in the first conversation wins the move.

What this means for you as an agent

If you are the agent deciding where to build your career, stop comparing splits and start comparing platforms. The Harrises did not leave 28 years of history for a better percentage. They left for a better future. Ask the same question of your current situation: is my growth path visible, is my leader coaching, is my platform getting stronger or just getting bigger? If the answer is fuzzy, you are not loyal. You are comfortable, and comfort is the most expensive thing in this business.

And if you want to be the leader other agents follow, this is your season. The consolidation headlines are handing you the exact conversation to have with every producing team in your market. You do not need to be HomeSmart. You need to be the clear choice in your market, and that is a team leader coaching problem, not a headcount problem.

The straight Coach take

Here is the direct version. This month's news is not about HomeSmart or ERA or Compass. It is about the unit of movement. Agents follow leaders and platforms, and the leaders who win are the ones who built the platform before they needed it. If you want to know how to attract real estate agents to your team, stop pitching splits and start building the clear-choice answer. That is how you grow your real estate team in 2026, and it is how you attract agents to your brokerage without chasing a single one.
