Agents Stopped Asking 'What's Your Split?' Here Is What They Want From Your Team Instead
Let me open with the search that is driving the recruiting market right now, the question underneath the question: should I stay at my brokerage, or is there a team that will actually do more for me? In Q4 of 2026, that is what tens of thousands of producing agents are typing into search bars, and the answers they are finding are quietly deciding where the industry's best talent lands next year. New research dropped this week that names exactly what those agents are asking for, with brokerage and team leaders from Douglas Elliman, SERHANT., and The Keyes Company on the record. If you want to grow your real estate team this quarter, read this before you make another recruiting call.
The 2026 question agents ask before they ever mention the split
On October 13, BrokerStaffer released findings from interviews with eight U.S. brokerage and team leaders on what actually drives an agent's choice of brokerage. The headline is simple: competition for agents now centers on training, leads, technology, support, development, and retention, not on split percentages or signing incentives. Jennifer Aragon of The Keyes Company summarized the shift in one sentence that belongs on every team leader's wall: "A few years ago, many recruiting conversations started and ended with, 'What's your split?'"
Now read that quote the way a coach reads film. She is not describing a different pitch. She is describing a different buyer. The producing agent of 2026 has sat through enough split tables to know they all blur together, and what they could not find by comparing offers is the one thing that actually pushed them to leave their last desk: proof that a team will work for them.
Matt Bowers, who leads the MattC Team at eXp Realty, put the new standard on the record with specifics. Agents now expect the brokerage to work for them, and his team pays for transaction coordinators, photography, marketing, and one-on-one coaching. That is not a luxury add-on. In 2026, that is the barrier to entry for real estate recruiting, and any team still opening the conversation with the number is negotiating against a ghost.
The team guide agents are reading this month
HousingWire published its guide 'Joining a real estate team: Everything you need to know' in early October, and it walks agents through exactly how to decide where they land. It names three draws that keep coming up: lead access, training and guidance, and technology. Notice what is not on that list. Not the cap. Not the desk fee. Not the size of the logo on the closing gift. The agents doing their homework are choosing a team the way smart buyers choose a home: by what they get to live with every day.
That is the real estate recruiting lesson of the season. Agents are not price-shopping their careers anymore. They are value-shopping them, and the value they are shopping for is support you can name, show, and actually deliver.
The coaching decode: stop selling the split, start selling the system
Thirteen years of coaching and a 100-agent office taught me one thing that this study just stamped with an industry-wide date: agents do not leave for what they pay their brokerage, they leave for what their brokerage does for them, and they stay for what their leader does for them. The moment you put training, support, and follow-through at the center of your offer, you stop chasing agents one conversation at a time, because you finally have something worth attracting them with.
That is the whole difference between real estate recruiting and agent attraction. When a team leader asks me how to attract real estate agents to your team, I point at this study. You do not attract agents to your brokerage by showing them a better page of the same old contract. You attract them by showing them a different everyday: a leader who answers, training that actually changes how they work, a pipeline that runs while they sleep, and support that shows up before they ask. That is team leader coaching in one paragraph, and it is the reason my organization runs with 1,200+ agents across 30 states and 5 countries. Not one of them joined for a number. They joined for the machine behind the number.
Four plays to run before the new year
1. Put your support in writing. Write the one page that names exactly what an agent gets from your team: the training calendar, the lead flow, the transaction support, the coaching calls, the number to call when a deal gets messy. Send it to every agent in your orbit and watch who starts asking questions. Specificity is the difference between a pitch and a promise.
2. Lead with what you do, not what you charge. The next time a strong agent sits across from you, open with the systems instead of the split. Show the pipeline, the training, the back office. Agents spend their whole careers being sold numbers, so be the first leader in their market who sells them a working week. That one conversation is real estate recruiting the way nobody else in your market is running it.
3. Train like training is the product. The teams winning 2026 treat coaching as their core deliverable, not an occasional Zoom. If you want to grow your real estate team, invest in one-on-one and group training that makes your agents measurably better, then let the market see the results. Production is the most persuasive recruiting brochure ever printed.
4. Make retention your recruiting. Every agent who stays with you is a walking proof of concept, and the best time to attract the next agent is the day your current team has a win worth talking about. Celebrate it publicly, name the system behind it, and you will never have to explain how to attract real estate agents to your team again, because your own agents will do it for you.
The straight Coach take
Here is the direct version, because that is how I coach. The split conversation is over. Agents in 2026 are not asking what a brokerage charges. They are asking what a brokerage does, and the teams winning the quarter are the ones with real answers: training that works, leads that show up, technology that saves hours, and a leader who calls back. If your recruiting pitch still leads with a number, you are running a 2019 playbook in a 2026 market. Rebuild your offer around what you do for agents, put it in writing, and you will not have to chase. The agents who used to ask for your split will start asking for your calendar.
