68% of Agents Are Using AI. Only 17% See Real Results. Here Is What the Winners Do Differently

2026-10-02 8 min read By Coach Randy Byrd

Let me start with the search climbing every analytics dashboard I watch this quarter: "how to make more money as a real estate agent." Right behind it, "AI for real estate agents," "best AI tools for agents," "ChatGPT for real estate." The intent is unmistakable. These are not curious agents testing a toy. They are working agents, often top producers or hungry mid-career producers, looking for the lever that finally moves their production numbers without another eight-hour marketing day. And they are grabbing the lever at a speed this industry has never shown before. The problem is what they are getting back, and the gap between those two numbers is the most important real estate recruiting lesson of the year.

The survey that should stop every agent cold

The numbers come from the biggest research instrument in the industry. The National Association of Realtors' 2025 REALTOR Technology Survey found that 68 percent of agents now use AI tools in their business, with 58 percent on ChatGPT. Read that again. Two out of three agents in America are using AI. Earlier technology cycles took years to reach adoption like that. AI did it in one.

Then read the payoff column, because this is the part the headlines skip. Only 17 percent of agents say AI has had a significantly positive impact on their business. Thirty-three percent say moderately positive. And 46 percent, nearly half of the agents who adopted AI, report it has had little to no positive impact on their business. Adopting faster than any generation in the history of the industry, and nearly half of them have nothing to show for it. HousingWire's coverage of the survey framed the same numbers as a gap between adoption and payoff, and that gap is how 2026 agents actually feel under the surface.

What the best AI advice actually says

The second thing agents are searching is not a survey, it is a way out: "how to win with AI," "AI prompts that make money." Inman's guide to the seven AI prompts that help real estate agents win big in 2026 is one of the most-shared pieces of this advice cycle, and read it the way a coach reads film: every prompt in it is an input. Write a business plan. Draft a listing description. Generate a follow-up sequence. Build a sphere campaign. The advice is good, and it is all inputs. None of it is output, because prompts do not close. Prompts produce content, and content only produces closings when it runs through a system that already knows the lead, tracks the follow-up, and converts the conversation on purpose.

That is the whole gap in one sentence: 68 percent of agents are using AI to do more of the same work faster, and 17 percent are getting results, because the 17 percent installed the tools inside a system and the other 51 percent just handed shiny tools to a process they never built. The tool was never the missing piece. The system was.

The coach decode: AI is a multiplier, not a business plan

Now let me coach you straight, because this is where the fluffy pieces go soft and I do not. A one-lever business does not exist. If more activity made agents money, every agent in America would be rich, because nobody in this industry lacks access to activity. AI just made activity infinite. The agents who double their production are never the ones with the most output. They are the ones with the most controlled output: the cleanest follow-up, the sharpest database, the repeatable process that turns a conversation into a closing. That is the Attract System in one line. AI does not replace the system. AI makes the system finally fast enough to win.

Run the math the way I run it with every coaching client. The agent who uses AI to write ten times more posts but still has no follow-up process now produces ten times more content into the void, faster. The agent who uses AI inside a system feeds it their actual sphere, their actual pipeline, their actual conversation history, and gets back a machine that works while they sleep. Same tool. Same week. One of them just bought a faster treadmill. The other one built an engine. And in thirteen years of coaching and a 100-agent office, I have never once seen a treadmill outrun an engine.

What the AI gap means for team leaders and brokers

Now flip the camera, because every frustrated agent in your market is typing these searches right now, and every frustrated search is a recruiting conversation waiting to happen. Team leaders keep asking me how to attract real estate agents to your team, and in 2026 the answer keeps pointing to the same place: the agents searching for AI leverage are not looking for a new tool, they are looking for a system they do not have to build alone. That is real estate recruiting. That is the offer.

Here is your move. If you want to grow your real estate team, stop leading with the split and start leading with the stack: show an agent exactly how a tool like AI plugs into your follow-up, your lead engine, and your coaching calls so their production number actually moves. Attract agents to your brokerage by proving you are the leader who closes the 46 percent gap, the one who does not hand agents a tool and a pat on the back, but a system and a seat at the table. That kind of team leader coaching is no longer a perk. In a year where half of the agents who adopt AI see nothing happen, the leader who makes the numbers move is the only split that matters.

The straight Coach take

Here is the direct version, because that is how I coach. The 68 percent and the 17 percent are not two different tools. They are two different systems. AI is the fastest activity generator this business has ever seen, and activity was never the bottleneck. The bottleneck has always been the follow-up, the pipeline, and the leader who holds you to a real number instead of a vague plan. Give a strong agent a tool and you have an agent with a tool. Give a strong agent a system and you have a producer who recruits for you. That is how an organization of 1,200 plus agents across 30 states and 5 countries keeps growing while the industry churns: we do not sell tools, we install systems.

Your move

If you are an agent ready to stop struggling alone and join a community of real estate leaders who have cracked the code on doubling production, we have opportunities for you. Not a prompt library. Not another software subscription. A system, a leader, and a team that make the tools in your hands actually move your numbers.
