Behind on Your 2026 Production Goals? Most Agents Are Too. Here Is the Fix

2026-10-05 7 min read By Coach Randy Byrd

Let me start with the search I keep watching agents type the week the market stops cooperating: how to make more money in real estate. On a bad day it becomes "how do I increase production," "why am I so far behind on my goals," and the quiet one, "how much does the average agent actually make?" Those are not lazy agents looking for a shortcut. They are hard-working agents doing the math for the first time, and the math has them scared. Here is what the top sources say the problem is, what the real numbers mean, and the system that changes both.

What agents actually find when they search

The searches are pointing at the same two pieces of evidence this season, and you need to see both before we talk strategy.

The first is the income reality that gets re-shared every fall because agents cannot believe it. The latest agent statistics, compiled in Jamila Academy's Real Estate Agent Statistics 2026 breakdown, cite the NAR Member Profile: the median agent closed roughly 10 transactions in a year and grossed about $58,100. Agents in their first two years pulled a median of just $8,100. And roughly 87% of licensed agents earn under $100,000 a year. Sit with that second number for a second, $8,100 for a year of licensed work, and every "am I cut out for this" thread on the forums starts making sense. This is not a lazy-agent problem. It is an income-design problem.

The second is the pace problem. The Close's mid-year production report found most agents were behind pace on their 2026 production goals, and the cause is not a mystery. A historically thin 2025 reset everyone's baseline, and the first half of 2026 did not hand the activity back the way the January plan assumed. In plain English: thousands of agents set goals in January, and by summer the goals had not moved.

What the best advice says (and what it skips)

Read the serious 2026 guides and the advice converges on the same moves: rebuild the plan, tighten the pipeline, forecast income instead of hoping for it, and hold every activity accountable to a number. The Close report pushes agents back to the fundamentals, and it is correct. If you do not know your numbers, you cannot fix them. Track contacts, appointments, listings, and closings, and the leak shows itself in a week.

That is all true, and it is not enough. Here is what the advice culture misses: the fundamentals only run as fast as the support around them. An agent with no system, no pipeline, and no leader who calls back can rebuild a plan every January and still land in the same place, because the bottleneck was never the spreadsheet. The bottleneck is doing the whole business by hand.

The coach decode: you do not have a hustle problem, you have a production-design problem

Thirteen years of coaching and a 100-agent office taught me the pattern before the search data confirmed it. When income drops, agents do what they are told: work more hours, buy more leads, run more open houses, and now, apparently, search "side hustles for real estate agents" to make the license pay for itself. None of that moves the ceiling. Working 70 hours with no system just produces 70 hours of work.

The agents who double production do not work twice as hard. They get into an environment where the machinery produces while they sleep: a pipeline that attracts business instead of chasing it, a team that carries the transaction load, a leader who sees the pattern and corrects the course, and a coaching structure that makes the plan real. That is not motivation talk. It is the difference between an agent who is a one-person company and an agent who owns a seat inside a well-run machine. Systems compound. Hustle burns out. That is the entire lesson hiding in the income numbers above.

What this means for team leaders and brokers

Now flip it, because that same search data is the biggest real estate recruiting opportunity of the year. Every agent searching "how to make more money in real estate" is a walking advertisement for what they do not have, and most of them have already decided their current setup is not going to give it to them.

That is how to attract real estate agents to your team in 2026: stop selling the dream and show the production system. Name the pipeline, the lead sources, the training calendar, and the accountability structure, and an agent who has been behind pace for two years will recognize the difference in one conversation. This is the heart of real estate recruiting and team leader coaching right now. The brokers who grow their real estate team this year are the ones who can prove the machine, and the agents who join are looking for a raise dressed as a brokerage move. Attract agents to your brokerage by being the place where production goals actually get met, and you will never have to beg anyone to join.

The straight Coach take

Here is the direct version, because that is how I coach. If you are behind on your goals, the answer is not another hustle and not another lead vendor. The answer is a system with a leader behind it. The agents who cracked the code on doubling production did not find a magic split. They found an environment where the numbers stop leaking. The market is not going to get easier, so the wins this year go to the people who stop trying harder and start building better.
