Two veteran Keller Williams franchise owners just moved five offices and nearly 400 agents to NextHome, and if you read the coverage the way a coach reads film, you will see the real story: they moved for a model, not a handout. It is a new large-office franchise structure that NextHome launched in May, and the reasons behind their move are the most important real estate recruiting lesson you will get this quarter. If you have been trying to grow your real estate team one conversation at a time, this story hands you the play that changes the game: attract the leader, and the whole office follows.

The move that should have made bigger headlines

On September 22, Inman reported that two veteran Keller Williams franchise owners had moved their teams to NextHome, and the numbers buried in that story deserve your full attention. The first owner, Albert Meggers, signed on in May as the first offices to join under the new model, launching NextHome Coastal Estates in Oxnard and NextHome Central Coast in Pismo Beach with nearly 200 agents. The second, Colleen Rogers, the former operating principal of Keller Williams Realty Anaheim/Yorba Linda, followed in September with three large offices in North Orange County under her new banner, NextHome Pacific Estates, nearly 200 more. RISMedia put the scoreboard plainly: five former Keller Williams offices and roughly 400 agents, all inside four months of the model's launch.

Now, Keller Williams is the biggest franchise in the industry by agent count, more than 165,000 agents strong, and I ran one of its 100-agent offices, so I know exactly how hard it is to pull a producing office out of that culture. This did not happen because NextHome outspent anyone. It happened because a model answered the question those owners were already asking themselves.

What the owners were actually sold

Here is the structure, because most of the coverage skipped it. NextHome announced the large-office model on May 6, 2026, the same week that eXp Realty closed its acquisition of NextHome, and it is a five-year growth structure built for large, high-performing brokerages: offices of 100 or more agents and multi-office operations. Under one five-year agreement, owners choose between two technology paths. The Full Tech Stack consolidates CRM, marketing tools, CMA solutions, and transaction management into a single integrated system, a direct attack on the vendor sprawl and overhead eating brokerage margins. The Lite Tech Stack lets an owner keep their own systems and still take the brand, the support, and the training. And in both paths, the broker keeps ownership of their own data, as HousingWire spelled out when the tech options were announced.

Now read that list the way an owner reads it. Cost consolidation. System choice. Data ownership. Training aimed at rising tech costs and shrinking margins. That is not a recruiting pitch. That is a business case, and it is aimed at the exact pain every franchise owner in America is feeling in 2026.

The coaching decode: the unit of recruiting has changed

Here is the lesson I want you to hold onto, because it is the whole article. These were not 400 individual agents who each answered an ad, a post, or a phone call. These were owners who each made one decision, and five offices and roughly 400 agents moved with them. The biggest real estate recruiting win of the month happened in a handful of signatures, not four hundred conversations.

And notice the word both owners used when they explained the move: consolidation. What does that actually mean? It means the 2026 team leader is no longer asking which brand has the best training. They are asking a survival question: in three years, when this industry is done merging, where will my office be strongest? When the question changed, the old way of recruiting changed with it. Chasing agents one at a time is how you fill seats when you have nothing else to offer. Attracting the leader is how you move an entire office, which is exactly why team leader coaching exists.

The three moves you can copy this quarter

You are not launching a new franchise model this quarter. You do not need to. You need to copy the three plays underneath the movement.

1. Sell the model, not the split. When was the last time you could sit down with a visiting leader and show, on one page, exactly what their office stops paying for with you? Vendor sprawl is the quiet killer of brokerage margins: five tools, four invoices, three reps, no integration, and every agent doing their own thing. The owners who moved went where the cost story was clean. Build your own one page with real numbers, and you will be having a real estate recruiting conversation no one else in your market is having.

2. Give the leader control and ownership. Notice what NextHome did not do. It did not demand lock-in. It offered a choice of platforms and left the data with the owner. The 2026 leader will not move to a place that makes their business less their business, and they will not stay in one either. If your retention plan is lock-in, you have a retention problem, and retention is recruiting. When you hand your best leaders ownership, choice, and real control, you learn how to attract real estate agents to your team without a single cold call, because the leaders you keep become the magnet that pulls the next ones in.

3. Make consolidation your story, not your threat. Every producing leader in your market is running the same silent math about the mega-mergers. The team that loses is the one that cannot answer the question. Write out your one-paragraph answer to the survival question: where does my office fit when this industry is done consolidating? Then start asking that question out loud, in your market, on your calendar. The question that moved 400 agents is sitting in every brokerage in your town, and whoever asks it first gets to set the conversation.

Why whole-team recruiting wins this quarter

Here is the arithmetic. Four hundred agents in four months is roughly one hundred agents a month, and it took exactly two leaders to make it happen. That is the same truth my organization runs on at 1,200+ agents across 30 states and 5 countries: when you want to grow your real estate team, you do not recruit the individual, you recruit the leader, because the leader brings the whole operation. Individual movement is a trickle. Team movement is a wave, and waves are built on models, not on hustle.

So if your recruiting calendar is still full of one-on-one coffee meetings with agents who may never move, this is your quarter to change the target. Build the offer that makes the strongest leader in your market do the math on you. Put the cost story, the control story, and the consolidation story on one page. That is how to attract real estate agents to your team at the speed the new market demands, and it is exactly how the biggest movements of 2026 are actually happening.

The straight Coach take

Here is the direct version. Nearly 400 agents did not leave Keller Williams because NextHome paid them to leave. They left because two owners decided their future was safer inside a model that cut their costs, gave them choice, and let them own their data. Money brings individual agents. Models bring offices. If you want to grow your real estate team this year, stop spending your energy on the one-at-a-time grind and start building the model that makes the strongest leader in your market want in. The agents follow the leader, the leader follows the model, and the model is the only part of that chain you control.

Your move

Pick the move that stings the most. If it is the one-page cost story, build it this week. If it is the control conversation, have it with your top three leaders.
