Why Agents Really Leave Their Brokerage: It's Not the Split

2026-10-07 8 min read By Coach Randy Byrd

Let me start with the search that tells the whole story: why do agents leave their brokerage. That is the question running through every thread, every DM, every late-night Google search from agents who are not quitting real estate but are quietly deciding whether their current brokerage is where they want to do it. It is the most productive dissatisfaction in the business, because the agent asking it is not lazy. They are measuring. And the data that came out this year tells us exactly what they are measuring, and it is not what most brokers think.

The first number you need to see

The Close's August 2026 flash report, Most Agents Switch Brokerages During Their Real Estate Careers, surveyed its newsletter readers and found that over 73% of agents have been affiliated with more than one brokerage during their career. Only 26.5% say they have never switched. Nearly a third have been with two brokerages, and 22.2% have been with three. The longer an agent stays in this business, the more likely they are to move.

Read that the way I coach. Switching is not an anomaly. It is the standard career path. So the question is never should I switch. The question is what are agents switching toward, and what are they leaving behind. If you are a team leader, that second half is your entire recruiting strategy. If you are an agent, it is the difference between a lateral move and an actual upgrade.

It is not the split

Here is where the best advice in the industry lands, and it is the part most brokers refuse to accept. Inman's July 2026 piece, Why Agents Leave, And What Brokerages Must Do To Keep Them, makes the argument with real data. ERA Realty's internal numbers show that agents who engage in at least one learning experience retain at 92%, which is 16 points higher than agents who do not, and those engaged agents take 12% more listings. The conclusion is direct: agents do not leave for a shinier split. They leave when the brokerage fails to give them a clear path to growth.

That is the sentence to tattoo on your recruiting wall. The split is the excuse agents give. The missing growth path is the reason they leave. When an agent tells you they found a better commission, what they are really saying is that nobody here showed them how to make more of the commission they already had.

The coach decode: agents leave when the growth stops

Thirteen years of coaching and running a 100-agent office taught me the same thing ERA's data just proved. Agents join a team for leads, but they stay for leadership, and they leave when the leadership goes quiet. A clear, measurable, repeatable path to growth is not a perk. It is the retention engine. The agent who knows exactly what to do next month to get better is not shopping their license. The agent who is guessing, grinding alone, and waiting for a raise that never comes is already halfway out the door.

That is why the whole Attract Boss model is built on attraction instead of activity. You do not chase agents with a better split. You attract agents by being the organization where their growth is inevitable. When your team has a system, a coach, and a leader who answers, you do not need to recruit agents one desperate conversation at a time. They come to you, because the thing they are actually searching for, a clear path, is the thing you are actually selling.

What this means for team leaders and brokers

If you want to know how to attract real estate agents to your team in this market, stop leading with your split and start leading with your system. Real estate recruiting in 2026 belongs to the leader who can answer one question out loud: what is the exact path an agent walks here from month one to their first million? If you cannot answer it, your best agents are one bad month away from searching why do agents leave their brokerage and finding a team that can.

To grow your real estate team, build the learning and coaching infrastructure first. That is team leader coaching, not administration. Attract agents to your brokerage by making the growth path visible, measurable, and non-negotiable, and let the 92% retention number do your recruiting for you. When your agents are engaged and climbing, they become your best recruiters, because the strongest agents want to be where the strongest agents are getting better.

The straight Coach take

Here is the direct version. You do not have a retention problem. You have a growth-path problem. Agents do not leave for the split, they leave because nobody showed them the way up, and the market is full of brokerages that will. The good news is the fix is entirely in your control. Build the system, coach the people, and watch the attraction take over. That is how you stop recruiting and start attracting.
